Heat work with a blowtorch, apply solution, repeat 2-3 times, boil for ~10 minutes, card. Repeat as needed. It has to be unbelievably clean or you've got to start over so it's all even.
I heat with an old hairdryer, speeds up the process considerably. I’m down to about 1h per cycle: 30-45 mins rusting, then boiling. If I take it in one go, rust-blued within a working day. I might try the blowtorch way for bigger parts.
